Most teams treat product decisions like a to-do list. The teams that consistently ship the right things treat it like a diagnosis.

Why This Exists
There is a gap between teams that ship a lot and teams that ship the right things. The first group moves fast and stays busy. The second group pauses before every major build and asks a set of uncomfortable questions. They are not slower. They just waste less.
The problem is that most product processes jump straight to solutioning. A stakeholder has an idea. Someone writes a ticket. Engineering estimates. The feature ships. Six weeks later, no one uses it, and the team runs a retrospective that changes nothing. This loop repeats until the backlog is a graveyard of technically-built, strategically-useless features.
The teams that win do something different. They separate the thinking from the building. They treat "what to build" as its own skill, with its own process, that deserves as much rigor as the code that follows. This framework is that process, written out in five steps you can start using today.
How to Use This
- Run it on any active decision. If you have a feature in the backlog you are not sure about, use this framework on it right now. It works best as a live diagnostic, not a retrospective tool.
- Use it before you write requirements. This comes before your PRD, before your sprint planning, before any Figma file opens. It is the thinking that makes all of those artifacts better.
- Do it in writing. Every step has a prompt. Write your answers down, even in a notes doc. The act of writing surfaces assumptions you did not know you were making.
- Revisit on scope changes. When a stakeholder asks to expand the feature mid-build, run Step 1 and Step 2 again. Scope creep is usually a thinking gap, not a communication gap.
The 5-Step Product Thinking Framework
Overview
The framework follows one core principle: good product decisions are diagnostic before they are generative. You have to understand the problem precisely before you can trust your solution.

Step 1: Problem Lock
Most "product problems" are actually symptoms. "Users are not converting" is a symptom. "The onboarding flow has three steps that require data users do not have at signup" is a problem. Problem Lock is about getting from the symptom to the actual problem.
The test: Can you describe the problem without mentioning a solution? If your problem statement includes words like "we need to build," "we should add," or "the button should," you are not describing a problem. You are describing a solution you have already decided on. Start over.
The prompt to write out:
A [specific type of user] is trying to [accomplish a specific goal] but cannot because [specific blocker]. This results in [specific consequence].
Fill in every blank. If you cannot fill in "specific blocker" without guessing, you do not have a problem statement. You have a hypothesis. Go validate the blocker first.
What you get: A one-sentence problem statement that everyone on the team agrees describes reality, not assumption.
Step 2: Stakes Check
Not every real problem is worth solving now. Stakes Check forces a deliberate conversation about priority before you spend a single hour building.
Run your problem through three filters:
Frequency: How often does this problem occur? A problem that blocks one user per week is different from one that affects every user during onboarding.
Severity: When it happens, how bad is it? Does the user give up, work around it, or not care? A workaround that takes two clicks is not the same severity as a blocker that causes churn.
Strategic fit: Does solving this move the needle on something you have committed to for this quarter? If the answer is no, document the problem and park it. Do not build from guilt or noise.
Use this 2×2 mentally:

What you get: A clear build / hold / drop decision you can defend to a stakeholder without needing a slide deck.
Step 3: User Reality
You know the problem. You know it matters. Now you need to know who has it and what they are already doing about it. This step is the most skipped and the most valuable.
The behavioral gap is this: what users say they want and what they actually do are different. Users will tell you they want a feature. They will not tell you they have been solving the same problem with a spreadsheet for two years, which means they have a workflow, a mental model, and habits that your feature needs to fit or explicitly replace.
The three questions:
- Who specifically has this problem? (Role, context, constraints. Not "B2B users." Try "a PM at a 20-person startup who owns both roadmap and stakeholder comms and does not have a dedicated researcher.")
- What do they do today when this problem occurs? (Specific behavior, not assumed behavior. If you do not know, talk to three of them before moving to Step 4.)
- What would have to be true for them to change that behavior? (This is the adoption bar. Every solution you build has to clear this bar or it will be technically functional and behaviorally ignored.)
What you get: A behavioral snapshot that makes your solution design 10 times more constrained and useful.
Step 4: Solution Shaping
Now you can generate solutions. But there is one rule: start with the smallest possible resolution of the problem, not the most complete version of the feature.
This is not about shipping half-baked products. It is about avoiding the trap of building the full vision before you have confirmed the core mechanic works. The full vision of a feature often contains the assumption that the core mechanic works. Validate the core mechanic first.
The constraint exercise:
Take your problem statement from Step 1. Now answer: what is the minimum intervention that resolves the blocker for the user described in Step 3?
Not the minimum viable product. The minimum viable intervention. It might not even be a feature. It might be a copy change, a re-ordered form, a default setting, or an email at the right moment.
If your minimum viable intervention is still complex, break it into parts. Build the first part. Confirm the mechanic. Then build the next.
The three solution shapes to consider before picking one:

What you get: A constrained solution definition that a designer or engineer can start on without a two-hour spec meeting.
Step 5: Success Anchoring
This step happens before you build, not after. You write down what success looks like, in measurable terms, and you do not change the definition after you see the results.
This sounds obvious. Almost no team does it consistently. Most teams ship a feature, wait two weeks, look at a dashboard, and decide whether it "feels like it worked." That is not measurement. That is confirmation bias with a chart.
The two things to write down before you start:
- The signal: What specific behavior change, in the product, tells you the problem is resolved? Not "engagement went up." Try "the percentage of users who complete step 3 of onboarding in their first session increases."
- The threshold: What number would make you say this worked? What number would make you say it did not? Write both down. The gap between them is your decision zone.
If you cannot name a signal and a threshold, you do not have a success definition. You have a hope.
One more thing: write down what you will do if the threshold is not met. Will you iterate? Kill the feature? Investigate further? Deciding this in advance removes the politics from what should be a clean data question.
What you get: A measurable outcome, set before bias can enter. A clean basis for iteration or killing decisions.
Putting It Together: The One-Page Product Decision
Before you open Figma or write a ticket, fill out this structure:

Print this. Put it at the top of every PRD. Make it the first slide of every product review.
Common Pitfalls
Confusing urgency with importance. A loud stakeholder and a high-priority problem are not the same thing. Run the Stakes Check on everything, including the things being pushed from above. If it fails the filter, document why and communicate it clearly instead of silently deprioritizing.
Skipping Step 3 because you talk to users "all the time." General user familiarity is not the same as behavioral specificity for this problem. You need to know what this user does today about this problem, not their general sentiment about the product.
Writing a solution into the problem statement. If your problem statement mentions any UI element, feature name, or technology, rewrite it. Solutions in problem statements cause teams to optimize the wrong thing with full confidence.
Setting success metrics after you see the data. The moment you see results before defining success, the definition is contaminated. Every number will look like it either confirms the work or needs "more context." Set the threshold first. Always.
Building the full vision before validating the core mechanic. The full feature often contains the assumption that the smallest part works. The smallest part is often the only part that needed to ship to learn what you needed to learn. Ship that first.
Treating "no one complained" as validation. Absence of complaint is not presence of success. Users who do not find value in a feature often just stop using it. They do not file a ticket. Watch the behavior, not the inbox.
Letting scope expand without rerunning the framework. Scope changes are new product decisions. A feature that passed the Stakes Check at the original scope may fail it at the expanded scope. Treat every significant scope change as a new Step 1.
